Revenue First: Grow the Top Line, Then Work the Costs

Cost talks are easy. Revenue talks change the size of the P&L. In the Academy of Business Negotiations P&L module, Revenue is a named lesson because the top line is where many deals create or destroy profit dollars. If you only fight over cost, you are negotiating inside a box that does not grow.

Revenue is the money that comes in before costs come out. Pricing, volume, payment timing, and promotional support all land here. Treat those levers as one conversation, not four disconnected asks.

Set a revenue target, not a wish

Go in knowing the price points and volume levels that hit your number. Then set positions that drive toward that number, and make those intentions known. A vague hope for a better deal is not a target. A cost-only ask can look disciplined and still leave the account smaller than it should be.

A growth-oriented deal that lifts the book of business gives you more room for profit dollars. A one million dollar book has a ceiling. A ten million dollar book has more dollars to work with, even if the percentage looks similar. You cannot deposit a percentage. You deposit dollars.

Keep costs in the picture

The lesson is not chase volume at any price. Treat revenue together with the costs that sit below it. Extra units that wreck contribution profit are not a win. Extra units you can fulfill, fund, and collect on are.

When the other side wants a price cut, translate the trade into dollars. More volume, faster payment, placement, or a longer term can make a reduction worth it. Some trades will not. The filter is whether the top line move improves absolute profit dollars after the costs attached to it.

Put growth on the table

Add a revenue element to the conversation. New SKUs. A channel expansion. A promotional calendar that actually sells through. A volume commitment tied to a cost you can live with. You are not asking for a favor. You are showing how both P&Ls get larger.

The practical takeaway: Set a revenue target, then only accept trades that move profit dollars, not just the top line story.
